How to Run Your Business on AI in 2026 (Complete Playbook)

Every business owner I talk to right now is asking the same question: how do I actually run my business on AI, not just play with ChatGPT for an hour a day?

I've been asked this so many times that I'm going to lay out the entire operator playbook — the same one I use inside People Trendy (my agency) and LivingFuel (my ecommerce brand). Both are seven-figure businesses. Both run with AI baked into the operating layer, not bolted on.

This isn't theory. This is the exact stack, in the exact order.

What "running your business on AI" actually means

Most people think it means "I opened ChatGPT and wrote an email with it." That's using AI. Running your business on AI means AI is stitched into the daily workflow: writing copy, generating ads, sending outreach, updating your KPIs, onboarding new hires, drafting SOPs, sitting in on strategy calls, and doing 30% of the thinking before you show up.

The bar is simple: if you took AI out of your business tomorrow, what would break? If nothing breaks, you're not running on AI yet.

The 6-step operator playbook

Here's the exact order I install AI into a business:

  1. Organize. Get your business's context out of your head and into a single doc. Mission, offer, ICP, tone, KPIs, competitors.
  2. Get Claude. Not ChatGPT. Not Gemini. Claude is the brain because of long-context work and connectors. Paste your context doc into a project.
  3. Connect any tool. Wire Claude into your Google Workspace, Airtable, Meta, Notion. Now Claude sees your business.
  4. Marketing layer. Ad creative (Higgsfield), ad management, cold outreach (Instantly + Apollo + Airtable), content pipeline.
  5. Web + ops. Landing pages in Lovable, funnels in GoHighLevel, project management in ClickUp — all AI-augmented.
  6. Office. Copywriting, decks, KPI reports, meeting prep, hiring — every internal workflow gets an AI assist.

Do it in this order. Skipping steps 1 and 2 is why 90% of AI initiatives fail at small businesses.

The tools you'll actually use

This is my current 13-tool stack. I don't rotate through 40 tools. I use these every week:

  • Claude — the brain
  • Higgsfield — AI image + video for ads
  • Meta Ads — where the money is
  • ManyChat — comment-to-DM automation
  • Instantly — cold email infrastructure
  • Apollo — lead data
  • Apify — scraping and enrichment
  • Airtable — the CRM behind outreach
  • Lovable — websites and funnels
  • ClickUp — project management
  • GoHighLevel — CRM + calendars + automation
  • Google Workspace — Docs, Sheets, Gmail (glued to Claude)
  • Chrome — plus a few AI extensions that punch above their weight

Where most business owners go wrong with AI

The mistakes I see over and over:

  • They start with the shiny tool, not the context. No context doc = generic output.
  • They pick 8 AI tools and use none of them well. One-tool depth beats ten-tool shallowness.
  • They automate things they haven't done manually first. You can't automate a process you don't understand.
  • They treat AI as a copywriter, not an operator. The 10× wins are systems, not paragraphs.

What to install first if you only have one weekend

If I gave you a Saturday and Sunday to move the needle in your business, this is exactly what I'd have you do:

  1. Saturday morning: write the context doc (~2 hours).
  2. Saturday afternoon: set up Claude, upload your context, wire in Google Workspace.
  3. Sunday morning: pick your #1 bottleneck (creative, outreach, or content) and install one system with Claude at the center.
  4. Sunday afternoon: use it. Ship one ad, one email, one post — done with the new system, not the old way.

Small win, big momentum. That's how you get the flywheel turning.

What this looks like in 90 days

By day 90 you're usually seeing:

  • Ad creative production 5–10× the volume for the same team.
  • Cold outreach booking calls without you touching a keyboard for it.
  • Weekly KPI reports auto-generated Monday morning.
  • SOPs and onboarding docs that write themselves after every Loom recording.
  • You, personally, spending 5–10 hours a week on strategy instead of execution.
